Introduction
Digital & Technology Solutions (DTS) supports Cur’s core IT services across all Australian campuses. DTS is currently focused on digital transformation – transforming the way Cur operates and delivers higher education, by using technology to solve current problems faced by staff and students. Our blueprint for digital transformation is the Digital Roadmap, a portfolio of technology initiatives that will help us achieve our future digital aspirations.
To help us prepare and pursue the initiatives within the Digital Roadmap, we firstly need to build our technology capability – the foundations for digital transformation. DTS is now working on ways to shift technology platforms from traditional on premises hardware to cloud based solutions, which offer innovative new services and capabilities, enabling new ways of doing things. One of the first initiatives, that will impact all of Cur staff, is to migrate all agreed data, from legacy on-premises hardware (which holds a shared drive file structure called the J: drive) to a cloud-based storage solution. Following a formal vendor selection process, Microsoft 365 was chosen as the preferred solution. We are now ready to initiate the J: drive migration project to implement Microsoft 365 over a 12-month period.
Microsoft 365 can deliver significantly improved user experiences in terms of capability for collaboration and alignment with strategic goals. Through integrated digital experiences (across a suite of applications), it offers benefits to how Cur staff work and teach.
As this will be a significant change to Cur’s operational ways of working, we are seeking to execute a pilot program involving three core areas across Cur:
(1) Digital & Technology Solutions;
(2) A corporate service function (E.g., Financial Services) and;
(3) A Faculty/School (E.g., The Faculty of Business & Law – encompassing all schools and areas of operation).
Problem statement
The J: drive is an embedded way of working for Cur staff across all operational areas. The user community is very diverse, with highly variable levels of digital competency, low information management knowledge and willingness to adopt change. Other challenges include:
Change resistant culture.
Resistance and lack of support for using Microsoft 365. Resistance to change is common at Cur, particularly in relation to new technology or ways of working.
Change saturation. There have been several high-impact organisational changes over the past decade - the most recent to address the financial impact of the COVID-19 pandemic on the University.
Previous migration attempts have failed due to not adequately addressing the engagement and change management aspects of the initiative sufficiently
- This is has also resulted in low bandwidth for staff following various efficiency initiatives to reduce team sizes and restructure departments.
- No ‘one size fits all’ approach, due to the varied nature and focus of staff roles across the University (ie. areas operate differently and engage with different types of stakeholders - staff, students and industry partners).
- Variable technology competency levels amongst staff across Cur.
- Inadequate change management resourcing. Currently DTS does not have any change management capability to facilitate organisational change initiatives.
- Potential lack of active sponsorship from senior operational leaders across the university resulting in low prioritisation of the project within their area.
- The proposed project team is very lean; therefore, any approach must consider how to engage and support adoption with access to limited resources.
- Any approach needs to incorporate rolling out new ways of working to ensure the benefits of the change are realised.
- DTS recognises that a formal change management approach/plan is critical to minimising disruption and ensuring Cur staff can benefit fully from the features and functionality of Microsoft 365.
